When Fulfilment Doesn’t Go to Plan: Why the Right Partner Goes the Extra Mile

September 2026 - Fulfilment

Most fulfilment operations are designed around process.

An order arrives. Stock is picked. The products are packed. A carrier collects them and the shipment reaches the customer. But the true test of a reliable fulfilment partner often comes when that process doesn’t go according to plan. Recently, the JEM team faced exactly that situation. An important client order had a strict delivery slot. The original carrier failed, so we arranged a same-day delivery to make sure the deadline could still be met.

Then the replacement van broke down on their way to us.

At that point, there was a choice: accept that circumstances had taken the delivery out of our hands — or find another solution.

Our team chose the latter.

When Plan A and Plan B Both Fail

The delivery couldn’t simply be moved to the following day. We understood that missing the agreed slot would have created a knock-on effect for our client and, ultimately, their customer. So two members of the JEM team loaded the order into their own cars — it was too large for one — and drove it directly to the destination themselves.

The delivery made it. The client’s response afterwards summed up why those decisions matter:

“We were bowled over with what you guys did for the delivery.”

Followed by:

“Thank you so much for all your help recently, we really appreciate you going above and beyond for us!”

For us, that’s what good fulfilment should look like.

A 3PL Is Handling More Than Your Parcels

When a business outsources its logistics, it is handing over an important part of its customer experience. Your customer doesn’t necessarily know which warehouse picked their order, which system processed it or which carrier collected it. They simply know whether their parcel arrived correctly and when they expected it. That means your eCommerce fulfilment partner is representing your brand every time an order leaves the warehouse.

Accuracy and efficiency are essential, of course. JEM’s pick and pack fulfilment uses structured checking and barcode processes, with same-day despatch available subject to individual client arrangements. But systems alone cannot anticipate every eventuality. Sometimes good fulfilment requires people who are prepared to make a decision.

Flexibility Matters When Things Go Wrong

Carriers experience delays. Vehicles break down. Weather disrupts transport. Customers change deadlines. An urgent order suddenly becomes more urgent. No fulfilment provider can promise that problems will never happen. What matters is how they respond when they do. A genuinely flexible fulfilment service should be able to look beyond the standard process and ask:

What can we do now to protect the client’s customer experience?

That might mean finding an alternative carrier, changing a packing schedule, prioritising an urgent shipment or working with the client to find another solution.

On this occasion, it meant getting into two cars and delivering the order ourselves.

What Does “An Extension of Your Team” Actually Mean?

It’s an expression used frequently within outsourced fulfilment.

But it should mean more than having your logo printed on a packing slip.

Being an extension of a client’s team means understanding:

  • Which orders are particularly important
  • How their customers expect to receive products
  • Their preferred packing requirements
  • Important delivery deadlines
  • Seasonal pressures
  • What could happen to their business if something goes wrong

JEM provides clients with tailored fulfilment services, rather than expecting every business to fit exactly the same process. Its services include warehousing, inventory planning, integrations, pick and pack, kitting and assembly, alongside wider 3PL support.

That flexibility matters because no two businesses operate in exactly the same way.

Technology Is Important. So Are People.

Modern fulfilment depends heavily on technology. Orders need to flow accurately from sales channels into warehouse systems. Stock levels need visibility. Tracking information needs to return to clients and customers.

JEM uses its own fulfilment technology and integrations to support the movement of order and tracking data throughout the fulfilment process. But there is another side to successful outsourced fulfilment that technology cannot replace: people who care about the outcome. When an unusual problem occurs, there isn’t always an automated workflow waiting to solve it. Sometimes somebody needs to understand the consequences, take ownership and find a practical answer.

What Should You Look for in a Fulfilment Partner?

If you are comparing 3PL fulfilment services in the UK, price and technology are important — but they shouldn’t be the only considerations.

Ask potential providers:

  • Will we have people who understand our account?
  • How flexible are your processes?
  • How do you deal with urgent orders?
  • What happens when a carrier lets us down?
  • Can fulfilment adapt as our business grows?
  • How quickly can we speak to somebody when something changes?

A spreadsheet can tell you what it costs to dispatch an order.

It can’t always tell you what a fulfilment provider will do when that order suddenly becomes critical.

Fulfilment That Feels Like Part of Your Business

JEM has been providing fulfilment services since 1984, but the principle behind the service remains simple: look after our clients and their customers.

Most days, that means orders being processed, picked, packed and despatched exactly as planned.

Occasionally, it means something completely different.

And when those moments happen, we believe the right response is to find a way forward.

If you’re looking for a reliable fulfilment partner that combines technology, experienced warehouse operations and genuinely personal support, explore JEM’s UK fulfilment services or get in touch with the team.

Because outsourcing your fulfilment shouldn’t feel like handing part of your business over to a stranger.

It should feel like you’ve added another team to your own.
